The 30-day fade

Usage spikes for two to three weeks after launch, then quietly drops until the only people still logging in are the two or three enthusiasts who would have used Claude on their own. Without structure, 70% of new tool adoptions are abandoned within 30 days. The framework is built to beat this — and the fade check at Day 60 tells you whether it did.

Phase 1 of 4 · Days 1–15

Foundation

Goal: Set up the infrastructure and identify the first wave of real users before anyone touches the tool at scale.

Key moves

  • Admin setup — billing, seat allocation, SSO, usage policies, dedicated Slack channel for questions
  • Leadership alignment — name the highest-leverage workflows and who owns adoption
  • Baseline assessment — survey current tool use and time-spent on the workflows you want Claude to touch
  • Build 2–3 shared Projects with real business context (not toy examples)
  • Install 1 Skill per team that maps to a real recurring task

Phase 2 of 4 · Days 16–30

Habit

Goal: Move from one-off use to daily reach. This is where the 30-day fade kills most rollouts.

Key moves

  • Add Claude to the daily rhythm — standup question, weekly check-in, recurring meeting prep
  • Identify the internal champion — the person who answers questions in the Claude Slack channel
  • Connect MCP integrations to the tools the team already lives in
  • Troubleshoot the common failure: people prompting blind without Project context
  • Re-assess against baseline, document what worked, decide the next-phase scope

Phase 3 of 4 · Days 31–45

Durability

Goal: Expand beyond the early adopters and embed Claude into cross-team workflows.

Key moves

  • Wave 2 expansion — bring in the next group of users, using Wave 1's documented wins
  • Deepen integrations — connect data sources the team uses every day (Drive, Linear, CRM, calendars)
  • Build cross-team workflows where Claude is the connective tissue between roles
  • Promote skills from individual to team-shared, so the same workflow runs the same way

Phase 4 of 4 · Days 46–60

Compounding

Goal: The rollout becomes durable, or it quietly fades. The fade check tells you which.

Key moves

  • The fade check — measure usage against Week 4's baseline. If it dropped, you're in the fade
  • Refresh the champion role and the Projects — context goes stale fast
  • Identify the second-order opportunities only visible now that the basics are in place
  • Decide ongoing cadence — monthly release brief, quarterly architecture review, fractional advisor
